AI-Native Organization Design

AI-native organization design is the practice of rebuilding an enterprise’s operating model — authority, structure, governance and measurement — so that it can absorb AI without breaking the people inside it. This page collects my research, writing and video work on it in one place.

I’m Chunfeng “Breeze” Dong. I have spent twenty years in organizational development, change leadership and transformation inside Fortune 100 companies — Roland Berger, Siemens, ABB and Roche — and I am an executive coach (ICF PCC, CPCC) and the founder of Springbreeze Ventures. I am the co-author, with Peng Wang, of The Living Organization: The New Operating Model for Flourishing in the AI-Native Era, out in August 2026.

The core argument, in six claims

  1. 67% of AI adoption blockers are organizational, not individual. (Microsoft Work Trend Index 2026, survey of 20,000 people.) The constraint is rarely that people cannot use the tools.
  2. The gap is structural, not effortful. AI-native firms run at roughly $2M+ revenue per employee against about $250K in traditional software. No amount of working harder closes a gap that size.
  3. Hierarchy was a rational answer to information scarcity. AI removed the scarcity, so the economic case for command-and-control has not weakened — it has inverted.
  4. Human–agent governance is the missing pillar. Most organisations have no policy on what an agent may decide, what it may only propose, and who is accountable when it is wrong.
  5. Performance systems are measuring the wrong thing. Traditional models reward predictable execution and zero mistakes; AI-native talent creates leverage and fails often on purpose.
  6. AI transformation is organizational transformation. Which is why it stalls when it is owned entirely by a technology function.

Common questions

What is an AI-native organization?

An organisation whose operating model — not just its tooling — assumes that a meaningful share of work is done by AI agents. In practice that means authority sits close to the work, structure forms around the work rather than a fixed chart, and there are explicit rules governing what agents may decide.

Why do most AI transformations stall?

Because they are treated as technology programmes. The tools get installed while approval layers, job architecture, incentives and data access stay exactly as they were. The organisation then runs an AI-speed process through a governance system built for a slower machine, and the governance system wins.

Who owns AI transformation — the CEO, the CIO or HR?

The CEO owns three things that cannot be delegated: defining a real business outcome, granting genuine authority (resources, rules and veto power), and making the trade-offs. Technology functions can prove capability but cannot change what the organisation asks of people. HR governs the most foundational variables — who is hired, how roles are defined, how results are measured.

What is human–agent governance?

An explicit framework for which decisions an agent may take autonomously, which require a human in the loop, and which must never leave human hands — together with a named owner of accountability when an agent is wrong. Most organisations currently improvise this by default, via whoever deployed the agent.

Does AI mean fewer managers?

It means fewer layers whose function was moving information upward. Layers that exist to exercise judgement, hold relationships or carry accountability remain valuable. The useful test for any approval step is: what does this approver know that the person doing the work cannot now find out in under a minute?
